For a rapidly growing small-to-medium business (SMB) operating within the highly specialized Swiss signage industry, managing complex manufacturing workflows and field installations had evolved into a critical operational bottleneck. Unlike traditional manufacturing, which relies on predictable, high-volume production lines of identical units, the signage business is inherently bespoke. Every single project involves custom dimensions, unique material combinations—ranging from extruded aluminum and acrylics to specialized LED components—and highly specific local regulatory requirements for outdoor installations.
Historically, the company attempted to manage this intricate lifecycle using standard, off-the-shelf monolithic ERP systems. However, these legacy platforms proved to be entirely too rigid and bloated for their nuanced needs. They required heavy customization just to function at a baseline level, forcing the business to adapt its proven workflows to the software, rather than the software supporting the business. Consequently, staff reverted to a fragmented ecosystem of spreadsheets, isolated email chains, and physical paper trails to track orders from the initial sales quote down to the shop floor and eventually to the field installation teams.
This disconnect created massive data silos. The sales team lacked real-time visibility into raw material inventory, leading to inaccurate quoting and delayed timelines. Meanwhile, the production floor struggled to decipher manual work orders, and field technicians frequently arrived on-site without the complete architectural blueprints or necessary hardware. The primary challenge, therefore, was to completely overhaul and digitize their operational framework. We needed to architect a modern, scalable custom software solution that could handle the unique permutations of custom signage manufacturing, eliminate human error caused by duplicate data entry, and provide a single source of truth without the suffocating constraints of a traditional monolith.
Approach
Architecting a Distributed, 5-App Web Ecosystem
To achieve the exact operational flexibility the business required, we made the strategic decision to abandon the monolithic software paradigm entirely. Instead, my product management and technical strategy centered on developing a distributed ecosystem of web applications. By utilizing a microservices-inspired architecture, we decoupled the complex business logic into distinct, highly focused environments. I oversaw the end-to-end development of this custom ERP, which was ultimately separated into five specialized web applications, each tailored to the exact needs of different departmental stakeholders.
Purpose-Built Applications for Distinct Workflows
1. Sales & Quoting Engine: A highly specialized CRM interface that allowed the sales team to generate complex, multi-variable quotes based on real-time material costs, labor estimates, and projected installation timelines.
2. Inventory & Supply Chain Hub: A dedicated module for tracking raw materials—such as rolls of vinyl, custom paint mixes, and electrical components—ensuring automated reorder alerts and preventing production delays due to stockouts.
3. Production & Manufacturing Execution: A digital shop-floor application featuring kanban-style dashboards. This allowed craftsmen to view digital blueprints, track their time against specific fabrication stages, and mark components as ready for assembly.
4. Field Service & Installation App: A mobile-optimized interface designed specifically for on-site technicians. It provided digital access to installation permits, safety checklists, and enabled them to upload proof-of-completion photographs directly from their tablets.
5. Executive & Financial Dashboard: A centralized analytics hub that aggregated data from the other four applications, providing leadership with real-time financial reporting, invoicing capabilities, and high-level project health metrics.
Seamless Integration and Agile Execution
The success of this decentralized model relied entirely on seamless data synchronization. We designed robust, secure RESTful APIs to act as the connective tissue between the five applications, ensuring that when a sales quote was approved in App 1, the bill of materials instantly populated in App 2, and the work order was triggered in App 3. Working closely with the Swiss stakeholders, we utilized Agile development methodologies to iteratively prototype, test, and deploy each module, ensuring maximum user adoption and alignment with their rigorous operational standards.
